Phase 8 is the enterprise pilot phase where EMEP transitions from a technical platform to a production-grade service operated by customer teams. In this phase, you release Enterprise Model v1, establish operational procedures including update protocols and rollback, create runbooks for on-call engineers, and implement monitoring and alerting for model health and infrastructure. The phase culminates in a disaster recovery drill that validates the operational readiness of the entire system.

Purpose

The purpose of Phase 8 is to prove that EMEP can be safely operated in a customer production environment. This phase moves beyond engineering correctness to operational reliability, ensuring that updates are predictable, failures are detectable, and recovery is rehearsed before full production load is accepted.

Entry Criteria

Phase 8 begins when the following entry criteria are satisfied:
  • Phase 7 (Offline Deployment) is complete and produces signed, secure deployment packages
  • The DeploymentManager can stage releases to a pilot environment
  • Monitoring infrastructure (metrics, logging, tracing) is provisioned in the pilot environment
  • On-call rotation and escalation policies are defined
  • A disaster recovery plan is drafted and approved by customer stakeholders

Exit Criteria

Phase 8 is complete when all exit criteria are met:
  • Enterprise Model v1 is deployed to the pilot environment and serving live traffic or batch workloads
  • Update protocol documents the release cadence, approval gates, and staging progression
  • Rollback procedure is tested and can revert to the previous release in under 10 minutes
  • Operations runbook covers common incidents, diagnostics, and remediation steps
  • Monitoring dashboards display model health, inference latency, error rates, and resource utilization
  • Alerting rules fire on critical conditions with defined severity levels and escalation paths
  • Disaster recovery drill is executed successfully with documented results and action items

Deliverables

The following deliverables are produced in Phase 8:
  1. Enterprise Model v1: The first merged, evolved, quantized, and packaged model approved for pilot deployment
  2. Update protocol: Documented procedure for releasing new model versions, including staging, canary, and full promotion
  3. Rollback procedure: Tested, timed process for reverting to the previous known-good release
  4. Operations runbook: Living document with incident categories, diagnostic commands, and remediation playbooks
  5. Monitoring stack: Dashboards and metrics pipelines for model performance, infrastructure health, and business KPIs
  6. Alerting rules: Configured alerts with severity levels, routing, and escalation to on-call engineers
  7. Disaster recovery drill: Executed rehearsal of failure scenarios with documented recovery times and lessons learned

Dependencies

Phase 8 depends on the completion of earlier phases and specific operational readiness:
  • Phase 7: Requires secure, signed deployment packages as the release artifact
  • Phase 4: Requires benchmark baselines to detect production performance drift
  • Operations team: Must be trained on the runbook and tooling before pilot launch
  • Customer stakeholders: Must approve the pilot scope, success criteria, and go/no-go decision timeline

Risks

The primary risks in Phase 8 include undetected model drift in production, alert fatigue from noisy monitoring, and rollback failure during a live incident. These risks and their mitigations are documented in the Risk Register.

Quality Gate

Before Phase 8 can be marked complete, the following quality gate must pass:
  • Enterprise Model v1 serves pilot traffic for at least 72 hours without unplanned downtime
  • A simulated incident is detected by monitoring and resolved using the runbook within SLA targets
  • Rollback from a staged bad release completes in under 10 minutes with zero data loss
  • Disaster recovery drill achieves recovery time objective (RTO) and recovery point objective (RPO) targets
  • Post-drill retrospective identifies no critical gaps in operational readiness

Position in Roadmap

Phase 8 is the capstone operational phase that validates EMEP as a production-ready system. It consumes all prior technical phases and establishes the operational foundation for sustained customer value.
